Dear team,
We have an issue with 7975 phones in CUCM 9.1. Phones cannot upgrade to the new firmware throwing ‘Auth failed’ message. Please advise the solution?

Your phones might have been on a very old version of firmware. In which case, you'll need to upgrade them to 8.5(2) first.

+5 for Gordon, this has been asked many/many times, you should be able to find detailed solutions by simply searching "auth failed" on this forum.

I have 1100 phones and can not upgrade all of them?

What version of firmware do they currently have? (And what version of CUCM did you have before?)
